    When One Brand Owns a Quarter of the Ad Shelf

    In our Ulta category tracking this quarter, one brand holds nearly 26 percent of an entire category's sponsorship activity. Not the biggest seller, the biggest advertiser, by a wide margin.

    Concentration like this changes the game for everyone else in the category, and the instinctive responses, outbidding the leader or abandoning paid entirely, are both wrong.

    What a dominant advertiser actually buys

    A brand spending at that level owns the obvious real estate: the head terms, the category pages, the prime placements. Competing there head-on means paying prices set by someone with a bigger budget and a portfolio effect you don't have.

    But dominance has edges. No advertiser covers everything, and the bigger the spender, the more mechanical their coverage tends to be. The long tail, the adjacent use cases, the emerging ingredient terms, and the moments between their flight dates are all systematically underpriced, precisely because the landlord's presence scares generic competitors away from the whole neighborhood.

    The challenger playbook

    Four ways to compete around concentration instead of against it:

    • 01Fish where they aren't: build coverage maps of the leader's actual placements and bid the gaps, which are usually wider than anyone assumes
    • 02Win specificity: the dominant advertiser defends the category term; the shopper searching a concern, skin type, or ingredient variant is winnable on relevance
    • 03Time the auction: heavy spenders pace to calendars; the days and dayparts where their budgets thin out are visible in the data if you look
    • 04Convert their traffic: a quarter of the ad shelf drives a lot of category browsing; strong organic rank and superior review bases turn the landlord's traffic into your customers

    If you are the landlord

    Concentration cuts the other way too. A brand holding a quarter of category sponsorship is one budget review away from handing the whole auction a price correction, and its efficiency is quietly set by the absence of competition more than the quality of its management. The moment challengers learn to fish the gaps, the moat gets expensive to maintain.

    The defense is the same discipline we preach everywhere: know which placements actually produce contribution margin, and stop renting the ones that only produce presence.
