    Q4 Starts in August

    Every year the same email arrives in early November: we need to push hard for holiday. And every year the honest answer is that the outcome was mostly decided in September.

    Q4 rewards preparation with compounding and punishes improvisation with CPCs. Here is the calendar we actually run for beauty brands, and why each deadline exists.

    Why November is too late

    Three clocks are running against a November start. Organic rank takes weeks of conversion history to build, and rank earned in September converts free traffic all quarter. FBA inbound cutoffs and receiving delays mean inventory decisions lock in October whether you made them deliberately or not. And the ad auction inflates on schedule every year, so demand you could have captured cheaply in early fall costs double at the peak.

    A brand that starts in November isn't running its own Q4 plan. It is paying retail price for one.

    The calendar that works

    The sequence, by month:

    • 01August: lock the offer architecture. Which SKUs anchor gifting, which bundles defend order value, which discounts you will refuse to run. Brief holiday creative now
    • 02September: build rank while clicks are cheap. Push conversion on the SKUs that must win December, refresh PDPs and A+ for gifting intent, and finalize inventory orders against the forecast
    • 03October: inbound everything. FBA cutoffs are unforgiving and receiving slows every year. Test creative and gift messaging while attention is affordable
    • 04November: execute, don't decide. Pacing, deal windows, and budget discipline against the surge. The plan is already built
    • 05December: defend and capture. Inventory buffers spent wisely, last-minute gifting terms covered, and no panic discounting on hero SKUs

    The margin discipline

    The same rule that governs Prime Day governs December: revenue is applause, contribution margin is the event. Holiday discounting concentrated on gateway and gift SKUs acquires new customers; blanket discounting on heroes converts your most loyal season into your least profitable one. Decide in August which one you're running.

    The Takeaway

    By Black Friday, the winners are executing and the losers are deciding. Move every decision you can into August and September, and let Q4 be the harvest instead of the scramble.
