This brand's shopper does not shop a channel. She hears about the product somewhere else, then searches for it inside Ulta, and whatever she finds on that results page decides the sale.
Ulta is really two shelves. The store shelf is set by a buyer and a planogram. The digital shelf is set by search rank, product content, and retail media, and that is the half a brand can move week to week. This brand's digital shelf was the half nobody owned.
Buried Hero SKUs
The products that convert best on every other channel were nowhere near the top of Ulta search results.
Borrowed Product Pages
PDPs were adapted from another retailer rather than written against how people search inside Ulta.
Retail Media Running Blind
Spend was live but not pointed at the terms and items that actually closed sales.
Efficiency at Scale
Growth had to come with returns intact, not by buying volume.
We treated the Ulta digital shelf as its own storefront and rebuilt it in order: content, rank, then spend.
Rebuild the Shelf
Rebuilt product pages, imagery, and copy against real Ulta search behavior instead of porting content across from another retailer.
Rank the Heroes
Restructured sponsored products around the queries that converted, concentrating budget behind the SKUs that could hold a top position once they got there.
Spend Against the Calendar
Aligned investment with Ulta's own promotional calendar so paid support arrived when traffic and trial were already elevated.
Hold the Line
Ongoing management against Ulta's item-level sell-through, not attributed ROAS alone, so efficiency held after the build phase ended.
Growth and ROAS improvement figures are from the build phase. The 6.1x is blended return across all Ulta retail media from February to August 2026, years after that build. In the most recent Ulta quarter, digital's share of the brand's total Ulta business grew from 23.5% to 29.7%, with the digital shelf taking ground on a total retail base that contracted.
Content ranks before media does
Paid support on a weak product page buys clicks. Fixing the page first is what made the spend work.
Share of the shelf is the real scoreboard
Digital's share of the brand's Ulta business grew even in quarters when total Ulta retail sales fell.
Efficiency is a maintenance job
The program still returns six figures of sales per quarter because someone reads the sell-through every week.
